Turning Big Data into value

turning big data into value with AI agents and agentic RAG: from data swamp to profitable decisions

Turning big data into value with AI agents and RAG: how to extract real value in 2025

In June 2015 we published on this very blog that “any business not seriously considering the implications of Big Data runs the risk of falling behind”. Ten years later, however, the sentence states the obvious. The problem is no longer capturing data, because companies are drowning in it. The challenge is turning that noise into profitable decisions before it expires. Today, turning big data into value with AI agents is the operational challenge that separates leaders from the rest.

The 2025-2026 landscape has changed the rules. 90% of enterprise data is unstructured (IDC, 2024). In addition, global volume exceeds 181 zettabytes (Statista, 2025). Moreover, traditional data lakes have become “data swamps” where governance is conspicuously absent. Meanwhile, management demands measurable ROI in quarters, not in years.

The real 2025 problem: data yes, intelligence no

The CTOs and CDOs we talk to at BAOSS share three common pain points:

  • Extreme fragmentation: data across 15-20 systems (ERP, CRM, IoT, logs, tickets, documents, email, Slack, Confluence, code repositories, data warehouses, data lakes, feature stores, vector stores…).
  • Semantic gap: generic language models (GPT-4o, Claude 4 Sonnet) do not understand the business. They don’t know your catalog, your SLAs, your internal policies or your jargon.
  • Cost and inertia: training or fine-tuning your own LLMs costs €50k-500k and 3-6 months. By the time the model is ready, the data has already changed.

The consequence is clear. Consequently, only 23% of generative AI projects make it from PoC to production (Gartner, 2024). In addition, the rest die in “pilot purgatory”.

Architecture 2025: agentic RAG, not just RAG

The answer is not “more data” or “bigger models”. In other words, intelligent orchestration over your data, with native governance. That is why, at BAOSS, we deploy a standardized stack that cuts time-to-value from 6-12 months down to 6-10 weeks:

  • Unified ingestion: CDC connectors (Debezium, Airbyte) + multimodal parsers (Unstructured.io, LlamaParse) for PDFs, audio, video, code, tickets.
  • Semantic layer (Knowledge Graph + Vector Store): Neo4j / FalkorDB + Qdrant / Weaviate / Milvus. Entities, relationships and embeddings live side by side; the graph provides traceability, the vector provides semantic search.
  • Agentic RAG with tool use: LangGraph / CrewAI / AutoGen orchestrate agents that decide what to search, where (SQL, vector, graph, external API), how to validate and when to escalate to a human.
  • Local and hybrid models: vLLM / Ollama serve Llama 3.1 70B, Nemotron 3 Ultra or Qwen 2.5 72B on your own GPUs (H100, A100, L40S) for sensitive data; GPT-4o / Claude 4 via API for complex reasoning tasks without PII.
  • Continuous evaluation (eval-driven development): RAGAS, DeepEval, LLM-as-a-judge patterns in CI/CD. Metrics: faithfulness, answer relevance, context precision, latency p95 < 2.5s.
  • Observability and guardrails: Langfuse / Helicone / Arize Phoenix + NeMo Guardrails / Lakera. Full traces, PII detection, prompt injection, hallucination.

This architecture is not theoretical. In fact, we have it in production at four enterprise clients (banking, retail, logistics, public sector). The service level achieved is 99.5% SLA and cost per query < €0.015.

Case 1: Retail banking — Automated complaint resolution (anonymized)

Context: 1.2 M complaints/year across mail, app, branches and call center. 68% is unstructured (free text, attachments, recordings). In addition, average resolution time is 14 days. Unit cost: €42.

BAOSS solution (8 weeks):

  • Multimodal pipeline: Whisper large-v3 (audio) + LlamaParse (PDF/images) → 512-token semantic chunks, 50% overlap.
  • Knowledge Graph of products, regulations (MiFID, GDPR, BdE circulars), internal case law and a catalog of pre-approved responses.
  • Classifier agent (LangGraph + local Llama 3.1 70B): categorizes the complaint, extracts entities (customer, product, amount, dates), detects urgency and legal risk.
  • Resolver agent (CrewAI): queries the graph + vector store, drafts a response tied to the exact clauses, proposes a resolution (uphold, reject, escalate).
  • Human-in-the-loop: only 12% escalates to a case handler; 88% is auto-completed with “one-click” validation.

Results at 6 months:

  • Average resolution time: 2.3 days (-84%).
  • Unit cost: €6.80 (-84%).
  • Complaints NPS: +31 points (transparency, traceability, speed).
  • ROI: 4.7x (net savings €1.9 M/year vs €405k investment + operation).

Case 2: Omnichannel retail — Expert shopping assistant for 12 M customers

Context: Catalog of 180k SKUs, 450 stores, e-commerce, app, marketplace. The average customer browses 7 min and abandons 68% of carts. In addition, first-level support employs 4,500 agents, with an AHT of 9 min and an FCR of 61%.

BAOSS solution (10 weeks):

  • First, real-time ingestion: PIM, ERP, store/ecommerce stock, reviews, spec sheets, manuals, demo videos, historical tickets (3 years).
  • Hybrid RAG: vector store (Qdrant, 45 M chunks) + graph (Neo4j, 2.1 M nodes: products, attributes, compatibilities, substitutions, promotions).
  • Conversational agent (AutoGen + GPT-4o for reasoning, local Nemotron 3 Ultra for PII): maintains multi-turn context, accesses real-time APIs (stock, price, shipping), generates comparisons, suggests alternatives, handles returns.
  • Nightly automated evaluation: 2,000 synthetic queries + 500 real ones → regression detection on faithfulness, hallucination rate < 0.8%.

Results at 4 months:

  • Deflection rate: 41% (chat + voice) vs 18% for the previous chatbot.
  • Human agent AHT: -37% (they receive a summary + proposed actions).
  • FCR: 82% (+21 pp).
  • Assisted conversion: +19% in sessions with the AI agent.
  • ROI: 3.2x in 6 months (ops savings + incremental revenue).

Case 3: Logistics — Last-mile optimization with explainable AI

Context: 8,500 routes/day, 120k deliveries, 35% time windows < 2h. Cost per km: €1.85. SLA penalties: €2.1 M/year. The legacy planner uses static rules and a 4h manual re-optimization.

BAOSS solution (6 weeks):

  • First, the data: real-time GPS (1 Hz), traffic (TomTom + DGT), weather (AEMET), delivery history (3 years), incidents, customer preferences, vehicle/driver constraints.
  • Planner agent (LangGraph + OR-Tools + Llama 3.1 70B): generates the base plan with a VRP-TW solver. Then, the LLM agent adjusts for “soft” context (new driver, unmapped roadworks zone, VIP customer).
  • Native explainability: every decision (reorder, insert, split route) generates a trace in the graph + natural language for the dispatcher.
  • Continuous re-optimization: new event (traffic, incident, cancellation) → delta plan < 8 sec.

Results at 3 months:

  • Total km: -12.4% (1.02 M km/month saved).
  • SLA penalties: -67% (€690k/year).
  • Planning time: 4h → 12 min (-95%).
  • Dispatcher adoption: 94% (they trust it because they understand the “why”).
  • ROI: 5.1x in the first year.

Case 4: Public sector — Managing complex case files with legal traceability

Context: 45k case files/year (grants, sanctions, licenses). 78% arrive on paper or as scanned PDFs. The legal deadline is 6 months, but the real average is 11 months. In addition, 32% require remediation (average 2.3 cycles).

BAOSS solution (9 weeks, sovereign cloud):

  • First, mass ingestion: OCR (Tesseract + LayoutLMv3) + document classification (fine-tuned BERT) → normalized entity extraction (NIF, CIF, accounts, dates, amounts, cadastral references).
  • Regulatory Knowledge Graph: laws, regulations, case law, forms, resolution templates. Temporal versioning (valid-from / valid-to).
  • Case officer agent (CrewAI + local Llama 3.1 70B): verifies completeness, detects inconsistencies, drafts remediation requests, flags deadlines, generates a resolution draft with exact legal citations.
  • Qualified signature + blockchain registry (Hyperledger Besu) for immutability.

Results at 5 months:

  • Average duration: 11 → 4.2 months (-62%).
  • Remediations: -71% (cycles 2.3 → 0.7).
  • Case officer workload: -58% (focus on complex cases).
  • Judicial appeals: -43% (homogeneous legal quality).
  • Cost per case file: -49%.

Lessons learned: what separates production from PoC

  • Eval-driven from day 1: without a representative evaluation dataset (min 500 queries, 50 edge cases), there is no objective go/no-go.
  • Governance by design: data → chunk → embedding → response lineage. Full audit trail for the regulator (AI Act, EBA, CNMV). See our lesson on AI agent governance (the Hugging Face case).
  • Human-in-the-loop is not optional: design the validation UX before the agent. Trust is adoption, and it is the practical way to control the risk of AI agents.
  • Predictable cost: vLLM + Ollama on your own GPUs (owned or colocation) beats API on TCO from 15k queries/day onward.

Going from proof of concept to production does not depend on the model. It depends on continuous evaluation, governance from the design stage, human validation and a predictable cost. Those four disciplines separate the projects that stay a demo from those that transform real processes. In short, that discipline is what makes it possible to turn big data into value with AI agents and not into yet another demo.
