It is people who create value for their business

BAOSS IT consulting: people create the value, AI agents execute it in 2026

Autonomous AI Agents 2026: How to Cut Operating Costs by 40%

In November 2014 we published on this very blog that “it is people who create value for their business”. Eleven years later, at BAOSS IT consulting we confirm every week that the statement is still true, but the context has changed radically. It is no longer enough to give employees wikis, blogs or shared calendars —tools that IBM Connections, Lotus Notes or Sametime popularized—. In 2025, the bottleneck is not communication, but the autonomous execution of repetitive cognitive tasks that consume up to 60% of the working day according to the Microsoft and LinkedIn Work Trend Index 2025.

The real problem BAOSS IT consulting attacks in 2026-2027: fragmentation, latency and cognitive debt

Spanish medium and large organizations today manage an average of 142 SaaS applications (BetterCloud, 2025), 38% more than in 2023. Each context switch between tools —CRM, ERP, Confluence, Jira, Teams, email— costs 23 minutes of deep focus (University of California, Irvine). On top of this comes cognitive debt: critical knowledge remains trapped in PDFs, email threads, meeting recordings and outdated wikis.

Base language models (GPT-4o, Claude 4 Opus, Gemini 2.5 Pro) already understand and generate text, code and expert-level reasoning. But an LLM alone is not an enterprise solution: it hallucinates, it cannot access private data in real time, it cannot execute actions in real systems and it does not maintain state across complex multi-step tasks.

From chatbots to autonomous agents: the 2026 technology stack

The answer is not to “buy Copilot” and wait for magic. The winning architecture in 2026 combines four layers that BAOSS has been deploying in production since Q1 2025:

  • Multi-agent orchestration: LangGraph (stateful, cyclical, with native human-in-the-loop), CrewAI (role-based, ideal for sequential flows) and AutoGen (conversational, strong in code generation). We choose based on required latency, determinism and the complexity of the decision graph.
  • Memory and private knowledge (RAG 2.0): Hybrid vector stores (pgvector + Qdrant) with semantic reranking (Cohere Rerank 3.5 / BGE-M3), adaptive semantic chunking and GraphRAG for entity-relationship mappings in technical and legal documentation.
  • Action execution (MCP — Model Context Protocol): Open standard (Anthropic, November 2024) that allows agents to invoke APIs, query databases, trigger workflows in n8n/Make/Zapier and write to systems of record (Salesforce, SAP, Jira, GitLab) with full auditing.
  • Private and sovereign inference: vLLM + Ollama on Kubernetes (on-prem or EU sovereign cloud) for open models (Llama 3.3 70B, Nemotron 3 Ultra, Qwen 2.5 72B) with latency < 200ms/token and a cost per million tokens < €0.15 versus €2.50-€15 for closed APIs.

This stack enables agents that do not just answer, but act: reconciling invoices against orders and delivery notes in the ERP, drafting and sending personalized commercial proposals after analyzing 50+ prior customer interactions, generating and running E2E test plans in CI/CD after detecting regressions in PRs, or triaging level 1-2 support tickets with 73% autonomous resolution (real BAOSS metric, logistics sector, Q3 2025).

BAOSS Case #1: Industrial group — Order-to-Cash cycle automation

Context: 2,400 employees, €18M revenue, 4 heterogeneous ERPs (SAP ECC, Navision, two custom builds), 12,000 invoices/month processed manually.

Problem: 14-day average DSO (Days Sales Outstanding) due to bottlenecks in reconciliation, claims and sending duplicates. A team of 8 people dedicated 100% to repetitive tasks.

Deployed solution (12 weeks, production August 2025):

  • Reconciler agent (LangGraph + MCP-SAP): extracts PDFs/XMLs from a shared mailbox, runs OCR + layout analysis (LayoutLMv3), matches against order/delivery note lines in the 4 ERPs via RFC/BAPI, proposes reconciliation with a confidence score. Humans validate only < 15% (score < 0.92).
  • Chaser agent (CrewAI): generates and sends personalized communications through the customer’s preferred channel (certified email, EDIFACT, supplier portal) with legal traceability. Escalates to legal only if there is no response within 10 days.
  • Reporting agent (AutoGen + vLLM/Llama 3.3 70B): generates daily executive dashboards in natural language + validated SQL, answering ad-hoc questions from the CFO (“which customers concentrate 80% of DSO > 30 days?”).

Metrics at 90 days post-go-live:

  • 42% reduction in average reconciliation time (14.2 → 8.2 days DSO).
  • ROI 3.4x in 6 months (€210k/year FTE savings + €1.8M cashflow improvement).
  • 96.7% accuracy in automatic reconciliation (vs 89% previous manual).
  • Zero security incidents (on-prem inference, data never leaves the private network).

BAOSS Case #2: Technology consultancy — Knowledge Engine for pre-sales and delivery

Context: 350 consultants, €45M revenue, 1,200 proposals/year, knowledge scattered across 8,000+ documents (Confluence, SharePoint, Git, personal drives).

Problem: 3.2-week average to assemble a complex technical proposal. Reuse of success stories < 15%. Junior consultants take 6-9 months to become productive in pre-sales.

Solution (8 weeks, production June 2025):

  • Continuous ingestion: Airbyte → pgvector pipeline (512-token semantic chunks, 50% overlap) + GraphRAG (entities: customer, technology, challenge, solution, KPI, team member). Incremental nightly update.
  • Proposal Architect agent (LangGraph): receives the RFP in PDF/Word, extracts requirements (structure + semantics), searches for analogous cases in GraphRAG (cosine similarity + path traversal in the graph), generates the proposal structure + technical draft + effort estimate calibrated with real historical data. A human reviews and refines in Google Docs with comments resolved by the agent.
  • Staffing Advisor agent (CrewAI): consultant-project matchmaking based on verified skills (Git commits, certifications, 360° feedback), real availability (resource planning tool via MCP) and cultural affinity (NLP analysis of retrospectives).

Metrics at 120 days:

  • Complex proposal time: 3.2 → 1.1 weeks (-66%).
  • Win rate: 34% → 41% (+21% relative) through more precise, better-aligned proposals.
  • Pre-sales junior onboarding: 7 months → 6 weeks (access to the knowledge engine + agent coaching).
  • Inference cost: €0.08/proposal (on-prem vLLM, 2 shared A100 80GB GPUs).

BAOSS Case #3: Public sector — 24/7 citizen service with data sovereignty

Context: Autonomous public body, 1.2M citizens/year, 18 channels (web, app, phone, in person, email, WhatsApp Business), strict GDPR + ENS (National Security Scheme) high-level requirements.

Problem: 78% of enquiries repetitive (certificates, appointments, procedure status, regulations). Phone waiting times > 12 min. Staff saturated with low-value tasks.

Solution (16 weeks, production October 2025):

  • Citizen 360 agent (AutoGen + MCP): unifies 18 channels in a single persistent conversation thread (Redis + PostgreSQL). Identifies the citizen (Cl@ve, digital certificate, SMS OTP), queries procedure status across 4 legacy systems (SOAP/REST/DB2) via MCP, executes actions (issues certificate, books appointment, updates data) with qualified electronic signature.
  • Legal knowledge base: RAG over 45,000 pages (laws, decrees, circulars, case law) with GraphRAG for hierarchical article→section→commentary navigation. Automatic daily BOE update.
  • Traced human escalation: If confidence < 0.88 or the citizen asks for a human, the agent generates a structured summary + actions executed + applicable legal context. The human agent resolves in 1.8 min average (vs 8 min without context).

Metrics at 60 days:

  • Level 1 autonomous resolution: 73% (year-1 target 70%).
  • Average resolution time: 14 min → 3.2 min (-77%).
  • Citizen satisfaction (CSAT): 3.2/5 → 4.6/5.
  • Cost per interaction: €4.80 → €0.65 (-86%).
  • Zero data leaks: ENS high-level audit passed (Llama 3.3 70B model quantized to 4-bit on an on-prem Kubernetes cluster, isolated network, no internet egress). In environments like this, cybersecurity with AI stops being optional.

BAOSS 2026 reference architecture: what you do not see in the demos

The three cases share a base platform that we have standardized after 14 production deployments in 2026. It is not glamorous, but it is what separates a PoC that impresses in a demo from a system that sustains 50,000 invocations/day in production:

  • Native observability: LangSmith + OpenTelemetry + Grafana Loki for full traces (prompt, tool calls, latencies, tokens, human decisions). Alerts in < 30 sec on quality degradation (automated nightly eval set).
  • Continuous evaluation (eval-driven development): 200+ golden cases per agent (inputs + expected outputs + criteria). Nightly runs with LLM-as-judge (GPT-4o-mini) + deterministic metrics (exact match, SQL validity, MCP call correctness). Automatic rollback if regression > 2%.
  • Governance & Guardrails: A policy layer (OPA/Rego) that intercepts any agent action that violates the defined policies before execution, with full traceability of every decision. Not theory: AI agent governance is exactly what failed in the Hugging Face case.

With observability, continuous evaluation and governance guardrails, an agentic system stops being an experiment and becomes an operable, auditable asset that improves in a sustained way.
