Big Data + Generative AI: Accessible for Your Business in 2026

BAOSS IT consulting: accessible Big Data and generative AI with a Data-to-Agent architecture

Big Data + Generative AI: Accessible for Your Business in 2026

In June 2015 we published on this very blog an article titled “Is Big Data accessible for my company?”. The short answer then was: “Yes, thanks to open source Hadoop, Moore’s law and cloud computing”. Ten years later, the question is no longer whether you can store and process massive data —that is solved—. The real question in 2026-2027 is: how do you turn that ocean of unstructured data into automated, auditable and profitable business decisions before your competitor does? At BAOSS IT consulting we answer it every week with projects already in production.

The real problem BAOSS IT consulting solves in 2026-2027: it is not volume, it is “AI-readiness”

For example, according to the IDC Data & AI Landscape 2026, organisations today analyse barely 23% of their data (versus the 12% Forrester cited in 2015). The jump seems modest. However, it hides an uncomfortable truth: 91% of today’s enterprise data is unstructured (PDFs, emails, call recordings, IoT logs, support tickets, technical documentation, contracts). Traditional data lakes —even modern lakehouses such as Delta Lake or Iceberg— were designed for SQL queries and BI. Nevertheless, they are not fit to feed large language models (LLMs) or autonomous agents.

Moreover, the bottleneck is no longer storage (S3, Azure Blob, GCS cost cents per TB/month) nor compute (spot GPU instances, vLLM or Ollama in Kubernetes scale on demand). The challenge is to prepare, govern and orchestrate that data so that a production RAG (Retrieval-Augmented Generation) does not hallucinate, a LangGraph agent does not get stuck in infinite loops, and a MCP (Model Context Protocol) pipeline does not leak sensitive information. Cybersecurity with AI stops being an annex: it is part of the design.

  • Knowledge fragmentation: for example, 67% of employees spend more than 30 minutes a day searching for internal information (Gartner 2025).
  • Data technical debt: lift-and-shift cloud migrations without semantic curation have created “data swamps”. In them, 40% of assets have no owner or valid schema.
  • Skills gap: in addition, only 12% of Spanish SMEs have in-house profiles capable of deploying an end-to-end RAG pipeline with automated evaluation (ONTSI 2025).

The real solution: a “Data-to-Agent” architecture with an open stack and native governance

At BAOSS we have spent 18 months deploying in production a reference architecture we call Data-to-Agent. It is not a closed product. In fact, it is an integration pattern composed of open, configurable and auditable pieces —one more piece of BAOSS, the operating system for business agents—. The technical core:

  • Multimodal ingestion and parsing: Unstructured.io + LlamaParse to extract text, tables and images from PDFs, PPTX, audio (Whisper v3) and video. Semantic chunking with semantic-chunker (bge-m3 or nomic-embed-text-v1.5 embeddings).
  • Hybrid vector store: Qdrant (on-prem / VPC) for dense search + Elasticsearch for BM25 / metadata filters. Re-ranking with bge-reranker-v2-m3.
  • Agent orchestration: LangGraph (stateful, controlled cycles, native human-in-the-loop) + LangSmith for observability/traces. Multi-agent alternative: CrewAI or AutoGen 0.4 depending on complexity.
  • LLM models: GPT-4o / Claude 4 Opus via API for complex reasoning tasks; Llama 3.3 70B Instruct, Nemotron 3 Ultra or Qwen2.5 72B served with vLLM (PagedAttention, KV cache quantization) or Ollama on own GPUs for sensitive data / <500 ms latency / fixed cost.
  • Context and tools (MCP): internal MCP servers exposing legacy APIs, ERPs (SAP, Business Central), CRMs, GitLab, Confluence, Jira —with OIDC authentication and granular scopes— so agents act, not just answer.
  • Continuous evaluation: Ragas + DeepEval in CI/CD (GitHub Actions / GitLab CI) measuring faithfulness, answer_relevancy, context_precision on every PR. Production threshold: ≥ 0.85 on all three metrics.
  • Governance and PII: Presidio (Microsoft) + custom SpaCy rules for personal-data detection/anonymisation before indexing or sending to an external LLM. Full audit in OpenTelemetry → Grafana / Datadog. AI agent governance is what keeps the pipeline from becoming a risk.

Anonymised BAOSS cases: production metrics 2026-2027

Case 1 — Industrial B2B (€180M revenue): “Predictive maintenance technical assistant”

Challenge: 12,000 PDF manuals (45 GB), 3.2M historical work orders in SAP PM and 400 field technicians. Moreover, the average time to resolve a complex incident is 4.7 h (including documentation search).

Deployed solution (8 weeks): multimodal RAG pipeline (text + tables + diagrams vectorised as image embeddings with CLIP-ViT-L/14). LangGraph agent with 4 nodes: retrieve → reason → propose_solution → validate_against_safety_rules. Model: Llama 3.3 70B on vLLM (2× H100) for zero data egress. In addition, the MCP server exposes SAP PM (create notification, query asset history, reserve spare part).

  • 42% reduction in average resolution time (4.7 h → 2.7 h).
  • Technical accuracy validated by experts: 91% (benchmark of 500 real cases vs. the agent’s answers).
  • ROI 3.4× at 6 months (technician hours saved + reduced machine downtime).
  • Monthly inference cost: €1,840 (own GPUs, amortised over 36 months) vs. an estimated €18,000/month with the GPT-4o API.

Case 2 — Financial services (mortgage broker, 85 employees): “Automated onboarding and compliance agent”

Challenge: onboarding a new customer takes 14 days on average, and 60% of the time goes into collecting/validating documentation (payslips, income tax returns, employment history, deeds, appraisals). Moreover, there is risk of human error in regulatory compliance (Ley 5/2019, GDPR, SEPBLAC).

Solution (6 weeks): structured extraction pipeline with LlamaParse + GPT-4o vision for complex tables. Then, a CrewAI agent with 3 roles: Extractor → ValidadorNormativo → RiskScorer. Likewise, each role has versioned prompts and DeepEval tests. Finally, integration via MCP with CRM (HubSpot), e-signature (Signaturit) and the core banking system (legacy REST API wrapper).

  • Average onboarding: 14 days → 2.3 days (83% reduction).
  • Documentation error rate: 12% → 1.4% (automated validation + human-in-the-loop only on edge cases).
  • Operating cost per onboarding: €340 → €45 (mainly GPT-4o inference + 15 min of human review time).
  • External audit compliance: 0 findings in the post-deployment SEPBLAC review.

Case 3 — Logistics / Last-mile (1,200-vehicle fleet): “Route planning copilot with operational knowledge”

Challenge: senior planners (undocumented tribal knowledge) decided exceptions. For example, loading zones restricted by time of day, regions with their own rules or historical incidents per construction site. Planner turnover = loss of knowledge. Moreover, the mathematical optimiser (OR-Tools) did not capture nuances.

Solution (10 weeks): First, an operational knowledge base built with RAG over 18 months of Teams chats + emails + meeting minutes + GPS history. Then, an AutoGen 0.4 agent (group chat: PlannerAgent + ConstraintAgent + DriverFeedbackAgent) that proposes adjustments to the optimiser. Model: Nemotron 3 Ultra on Ollama (4× A100) for <300 ms latency in real-time suggestions. Then, the feedback loop: drivers validate/reject via a mobile app and a weekly LoRA retraining is launched (QLoRA 4-bit, 2 h).

  • Km per delivery reduced 7.2% (1.8M km/year saved → €210k/year in fuel + maintenance).
  • “Unknown zone” incidents drop 68% (the driver arrives knowing where to park and the time windows).
  • Senior planner time: -35% (focus on real exceptions, not routine ones).
  • Payback: 4.1 months (total investment €185k incl. GPU hardware).

Why it is accessible now (and was not entirely in 2015)

Real democratisation does not come only from “cheap hardware” or “open source software” —which we already had in 2015 with Hadoop—. However, today it comes from three convergences that are mature in 2026-2027:

  • GPT-4 / Claude 3.5 / Llama 3.3-class base models available without training from scratch. In addition, the cost of “teaching” a model your domain has collapsed.
